Fractional CTO: When It Makes Sense

A fractional CTO is an experienced technology leader who works with your company part-time, typically a few days a month, owning technology strategy, major decisions, vendor oversight and risk without the cost of a full-time executive. It makes sense when technology decisions are significant but the workload does not justify a full-time role, or when you need senior judgement while deciding whether to build an internal team.

Fractional, full-time or adviser?

  • Adviser: occasional input on specific questions. Cheapest, least continuity.
  • Fractional CTO: ongoing ownership part-time. Balanced cost and accountability.
  • Full-time CTO: needed when technology is the product, or when an internal team of several engineers needs daily leadership.

Many companies use a fractional CTO for one to two years, then hire full-time with the fractional CTO's help in defining the role and interviewing.

Choosing the right person

  • Relevant experience: have they led technology in companies of your size and industry?
  • Business fluency: can they explain trade-offs in terms of cost, risk and customers?
  • Independence: if they also sell development services, how do they handle conflicts of interest? Ask them to describe a time they recommended a product they did not sell.
  • Availability: can they respond quickly when something goes wrong?
  • Communication: will they work well with your founder and department heads?

Warning signs

  • They propose large projects in the first month before understanding the business.
  • Every recommendation leads to their own firm's services.
  • They avoid written plans and measurable goals.
  • Your team cannot get time with them.

Measuring success

Agree three to five outcomes for the first six months, for example: technology plan approved, one major system decision made and contracted, security basics in place, spend reduced or justified, and a hiring plan for the internal team. Review quarterly.
